n8n vs Zapier: flat-cost automation vs per-task billing
These are the two extremes of the category: Zapier is the most managed and most expensive way to automate, n8n the most technical and the cheapest at scale. Self-hosted n8n runs unlimited executions for the cost of a small server, while Zapier meters every step of every Zap, with paid plans from $19.99 a month.
Data checked:
TL;DR verdict
Zapier to move today with zero technical staff. n8n once volume, data control or AI depth matter more than convenience: the server costs less than any Zapier tier, and executions stop being a line item.
| n8n | Zapier | |
|---|---|---|
| Entry paid plan | €20/mo (Cloud Starter), or free self-hosted | From $19.99/mo (Professional) |
| Included work | 2,500 executions on Cloud; unlimited self-hosted | Task allowance by tier; each step billed |
| Free plan | Community Edition: unlimited, on your server | 100 tasks/mo, two-step Zaps only |
| Billing unit | Per workflow execution (whole run) | Per task (every action step) |
| Operations burden | Self-hosted: updates, backups, monitoring on you | None, fully managed |
| Catalog | 500+ nodes, community nodes, any API via HTTP | 7,000+ apps |
| Custom code | JS/Python nodes everywhere | Limited code steps |
| AI agents | Native LangChain and agent tooling | Basic AI steps |

Which we'd pick, scenario by scenario
Office manager automating approvals and spreadsheets
Zapier. The person who owns the flow can own the tool, and at a few hundred tasks a month the premium is small enough to ignore.
SaaS product syncing thousands of events daily
n8n. Thousands of daily events on per-task billing is a four-figure monthly invoice; on self-hosted n8n it is the same server you already run.
Regulated industry: health, legal, finance
n8n. Self-hosting means customer data never transits a third-party automation cloud, which shortens every security review you will ever sit through.
Our take
This pairing is less a comparison than a fork in strategy: Zapier optimizes for the person clicking, n8n for the system running. The 45× arithmetic in our three-way comparison comes from exactly this pair: a 6-step flow on 1,000 leads a month bursts through Zapier’s lower tiers while a €5 server does not notice. The catch we insist clients hear: n8n’s price includes a job. Somebody patches the instance, watches the error queue and owns backups; if that somebody does not exist, the flat cost is a mirage and Zapier’s fee is honest money. That somebody can also be an agency that runs the instance for you, which is how our clients get n8n economics without hiring for it. One licensing nuance for product builders: n8n is fair-code, free to self-host for your own operations, but embedding it in a product you sell needs a commercial license.
